1. Start With Purpose

Before you start, ask yourself:

Clarity on why ensures honest evaluation — and honesty uncovers opportunity.
2. Director of Ops Leads the Evaluation
The Director of Operations should complete the evaluation first. They fill out the spreadsheet, scoring each system on:

Existence

Documentation

Scalability

Team execution

Priority (High / Medium / Low)
Once the evaluation is done, the Director meets with the Team Leader to confirm:

Agreement on priority for each system

Confirmation that the team can actually use each system effectively

3. Evaluate Every Core System
The template breaks your business into key areas:

Personal Productivity
For each system, assess:
✅ What tool are you using?
Do you actually have a solution for this — CRM, task manager, calendar system, templates, etc.?
✅ Is it scalable?
Is this system built to work when the business grows, or will it collapse when you add just one more team member?
✅ Is it documented?
If someone walked in tomorrow and needed to run this process, is there a written SOP ready for them?
✅ Who owns it?
Systems without owners almost always fail. If two people own it, no one owns it. Final accountability is non‑negotiable.
✅ Team Rating (1–5):
Have your team rate how well the system works. Be honest — that’s gold.
✅ Priority (High / Medium / Low):
Decide what needs attention first — missing vs. elevate. Focus on what moves the needle.
This setup gives you a clear picture of what to tackle first without overcomplicating anything.
4. Keep It Simple

High Priority: fix or elevate first. These systems move the needle.

Medium Priority: tackle next.

Low Priority: optional improvements, don’t let them distract you.
Remember: sometimes improving a high-impact system you already have produces bigger results faster than creating a missing low-impact system.
